Context

L'Hermitage is a 30-hectare rural third place in Autrêches, in the Oise, run as a cooperative and selected as one of the fifteen European Demonstrators of the ECOLISE network. Part of its economic balance rests on hosting groups: corporate offsites, team stays, residencies. That revenue depends on two markets moving fast and in different directions — the third-places sector, with its public funding and fragile business models, and the corporate events market, with its squeezed budgets and rising sustainability requirements.

Before, information arrived in fragments: a conversation, a shared article, a call for tenders discovered too late. Nobody on the team had time to run structured intelligence, and more importantly nobody could precisely answer the question that matters when you lose a deal: who were we actually competing against, and on which criterion did we lose?

I set up a two-tier AI-agent system. The first runs continuous sector intelligence on third places — funding, public schemes, business models, signs of fragility and closure. The second produced a deep competitive map of the corporate stay market in heritage venues: fifty players identified and sorted by offer type, from the integrated operator that has industrialised the residential offsite to the bare heritage monument rented without services, by way of the eco-venues telling the same impact story as L'Hermitage.

The working rule was the same as on all my intelligence assignments: every venue is verified at source, every capacity and every rate is recorded where it is published, and anything inferred is flagged as such. Unverifiable players are dropped rather than padding the count, and grey areas are listed as such at the end of the document.
